Find the teams with live work
Adoption does not happen in abstract showcases. Pair with teams that are already shipping forms, dashboards and service flows, then remove friction in their path.
Measure reuse where work happens
Track product surfaces, pull requests and Figma files, not presentation attendance. A quiet increase in copied patterns matters more than a crowded launch meeting.
Make exceptions visible
Teams will need exceptions. Capture them openly, name whether they are temporary or strategic, and turn repeated exceptions into roadmap evidence.
Mandates create compliance theatre. Better defaults create habit.
